skybox m3 set stb memory error

hope someone can help me please,i have a skybox m3 that is just showing a red light on front panel, have read tuts on how to recover box with upgrade tool,i have set all this up and I continuously get set stb memory error, does anyone have any idea how to get past this error message or what I may not be doing to put new firmware onto box so I can recover and use m3 box again...thanks in advance. just to add I have tried usb to serial cable and the serial cable that came with box this was connected to a null modem cable into rs232 of pc using xp pro.
